AI Consulting That Turns Business Challenges Into Working Solutions

AI consulting helps a business decide where AI is worth using, then puts it to work in real processes. This page covers what that involves, what it costs, how to measure it and how to tell whether you need it.

Definition

What AI business consulting actually means

AI business consulting: Advisory and implementation work that identifies where artificial intelligence can improve a company's operations, sales or customer service, prioritizes those opportunities by business value, and puts the chosen solutions into daily use with the people who run the process.

It is not buying a tool and hoping your team uses it. It is also not a slide deck about the future of work. Good AI consulting ends with something running in your business that saves time or wins revenue, and with numbers that show it.

In practice an engagement produces some combination of four things:

  • An assessment of where AI fits, and where it doesn't.
  • A prioritized roadmap with costs, owners and expected impact.
  • Working automations built into the tools you already use.
  • A team that knows how to use, check and improve them.

Hoogland Strategy covers all four. The same person who advises you designs and builds the work, which keeps the advice realistic and the build focused on what matters commercially.

Fit

What problems AI can realistically solve

Current AI models are very good at a specific set of tasks. Most of the value in a small or mid-sized business comes from those, not from anything futuristic.

Good fitPoor fit
Reading and summarizing email, documents and call transcriptsDecisions that need accountable human judgment
Drafting first versions: replies, proposals, reportsTasks that must be 100% correct with no review step
Classifying and routing requestsProcesses nobody has defined yet
Pulling structured fields out of unstructured textProblems that are really about pricing, strategy or people
Answering questions from your own documentationAnything where the data isn't accessible or allowed to be used

A useful rule: if a capable new hire could do the task after reading a one-page instruction and a few examples, AI can probably do a first draft of it. If the task needs years of context or a signature, AI can support it but should not own it.

Opportunities

AI opportunities across sales, operations, customer service and administration

Sales

  • Responding to inbound leads within minutes with a relevant first reply.
  • Scoring and routing leads against your own criteria.
  • Turning call notes into CRM updates and follow-up tasks.
  • Drafting proposals from discovery notes and your templates.

Operations

  • Moving data between systems so nobody retypes it.
  • Intake of orders, applications or requests from email and forms.
  • Weekly and monthly reports assembled automatically.

Customer service

  • Drafted answers grounded in your help articles and policies.
  • Sorting the shared inbox by topic and urgency.
  • Summaries of long threads before a person picks them up.

Administration

  • Reading invoices, receipts and contracts into structured data.
  • Checking documents for missing fields before they go out.
  • Scheduling, reminders and status updates that run on rules.

Comparison

AI strategy versus AI implementation

AI strategy decides what to do and in what order. AI implementation makes one of those things work in daily operations. Most small businesses need a short strategy phase and a lot more implementation.

If you already know which process costs you the most time, you can usually skip straight to a scoped implementation. If you don't, start with an assessment.

Sales

Speed-to-lead

Trigger
A form submission or inquiry email.
AI step
Looks up the company, checks it against your ideal customer profile, drafts a reply and creates the CRM record.
Human check
The rep approves the reply. Low-fit leads get a polite standard answer for review.
Operations

Document intake

Trigger
A PDF arrives in a shared inbox: purchase order, invoice or signed form.
AI step
Extracts the fields you need and writes them to your system, flagging anything it is unsure about.
Human check
Flagged items go to a review queue. Nothing unclear is posted automatically.
Account management

Client meeting follow-up

Trigger
A recorded client call ends.
AI step
Writes the summary, lists agreed actions with owners and drafts the follow-up email.
Human check
The account owner edits and sends. The CRM is updated once confirmed.
Management

Weekly business summary

Trigger
A schedule: every Monday morning.
AI step
Combines pipeline, invoicing and delivery data into a one-page written update with the changes that matter.
Human check
The owner reads and decides. The numbers come straight from the source systems.

Built and running

What John has built with AI

Not slides. Products that run every day, designed and built by John himself.

Own product · live

TruckingIntent

Market intelligence for companies that sell to U.S. trucking firms. Pipelines pull official federal data every day, check it against the source and turn changes into sales signals.

Designed and built by John with AI-assisted development: data pipelines, validation, web app and billing.

Own product · live

HomeCareIntent

The same approach for vendors that sell to U.S. home care agencies: license, location and administrator changes from official state sources.

Every published change is checked against the official record before customers see it.

Process

How an AI consulting engagement works

  1. Free AI Discovery Call (20 minutes) You describe the business and where time goes. You'll leave knowing whether there is a fit and what a first step looks like.
  2. Assessment A Business Strategy Session ($595) for one focused question, or a scoped assessment across several processes. We record a baseline: hours, response times, error rates.
  3. Written proposal Scope, timeline, price, what you provide (access, examples, a contact person) and what you get.
  4. Build and test John builds in your accounts, tests on real historical cases and agrees the review steps with your team.
  5. Launch and measure Go live with one team or one workflow first. Compare against the baseline after a few weeks of real use.
  6. Improve or move on Adjust, extend to the next team, or start the next item on the roadmap.

The aim is to have a first automation in real use within weeks, not quarters. The written proposal states the actual timeline for your situation.

ROI

Assessing ROI, costs and operational impact

An AI project should pay for itself in a way you can check. The simplest calculation compares the value of time saved and revenue gained with what it costs to build and run.

Annual value = (hours saved per week × loaded hourly cost × working weeks) + measurable revenue effect − (build cost + yearly running cost)

A hypothetical example, to show the arithmetic only: three people each save five hours a week on intake and data entry. At a loaded cost of $45 an hour over 46 working weeks, that is 3 × 5 × $45 × 46 = $31,050 a year in capacity. Subtract software subscriptions, usage costs and maintenance, and you have the number to compare against the build cost.

Time saved is only worth something if it is used for something else. Before a project starts, decide where the freed hours go: more client work, faster response, or not hiring the next administrator.

What drives cost

  • The number of systems that need to be connected.
  • How clean and accessible the data is.
  • How much human review the process needs.
  • Volume, which affects usage-based AI costs.
  • How much change the team has to absorb.

Hoogland Strategy publishes one fixed price: the Business Strategy Session at $595. Implementation is quoted in writing after scoping, so you know the cost before work starts.

Integration

AI integration with existing business systems

Most of the value comes from connecting AI to the systems you already run, not from adding another app. Typical connections:

  • Email and calendars: Microsoft 365 or Google Workspace.
  • CRM: for example HubSpot, Salesforce or Pipedrive.
  • Documents and storage: SharePoint, OneDrive, Google Drive.
  • Accounting and invoicing tools.
  • Applicant tracking systems for staffing and recruitment.
  • Forms, chat and help desk tools.

Connections are built with native integrations where they exist, with automation platforms where they fit, and with custom code where neither is good enough. The choice depends on reliability, cost and who will maintain it after launch.

Accounts and integrations are set up in your name. You own them, and they keep running if we stop working together.

Risk

Data security, privacy and human oversight

AI adds new ways for data to leave your business and new ways for mistakes to reach customers. Both are manageable with a few disciplines that are agreed before anything is built.

  • Data inventory: we list which data each workflow touches and leave out what it doesn't need.
  • Least privilege: automations get only the access required for their task.
  • Business-grade AI services: where available, plans and settings under which your data is not used to train models.
  • Human review: anything that goes to a customer, moves money or changes a contract is approved by a person.
  • Logging: every automated action is recorded so it can be checked and reversed.
  • Fallback: if an automation fails, work routes back to a person, not into a void.

For regulated data, such as health or financial records, involve your legal or compliance advisor from the start. Hoogland Strategy does not give legal advice and does not claim certifications.

Choosing a consultant

Why work with an experienced business consultant

Tool vendors sell their tool. Development shops build what is in the specification. The hard part sits before and after that: deciding what is worth doing, and getting people to change how they work.

That is commercial and management work. John has built and run companies since 2002, led sales and business development, and worked as CEO, managing director and interim country manager. He also builds the automations himself, so the advice is grounded in what is practical to implement.

He has worked with computers since 1990 and builds with AI every day. His own data products, TruckingIntent and HomeCareIntent, run on pipelines he designed and built himself.

A fair warning: this is applied AI, not academic research. If you need a new machine learning model trained on proprietary data, you need a specialist team. If you need AI to make your existing business run better, that is exactly this work.

AI consulting FAQ

Don't see your question? Call John directly: +31 20 261 4967

What does an AI business consultant do?

Finds where AI can save time or win revenue in your business, prioritizes those opportunities with you, and helps put them into daily use. At Hoogland Strategy that includes the build: John configures and tests the automations himself.

How much does AI consulting cost?

The Discovery Call is free and the Business Strategy Session is $595 flat. Implementation is quoted after scoping because cost depends on the systems involved, data quality and the review steps needed. You get the price in writing before work starts.

Can small businesses benefit from AI automation?

Yes, when the work repeats, follows a pattern and involves reading or writing text. In a small team a few hours saved per person each week is a meaningful share of capacity.

How do you identify processes worth automating?

Look for tasks that are frequent, rule-based, text-heavy and annoying, then score them on time saved, revenue impact, risk and effort. Start with the one that scores high on value and low on risk.

Should we hire an AI consultant or build internally?

If you have someone with time, technical skill and process authority, build internally and use a consultant for review. Most small businesses don't, which is where an external consultant who also builds is efficient.

How do you calculate the ROI of AI automation?

Hours saved per week × loaded hourly cost × working weeks, plus any measurable revenue effect, minus build and running costs. Record a baseline before you start so the comparison is real.

What is the difference between AI consulting and AI implementation?

Consulting decides what to do and in what order. Implementation makes a specific workflow run reliably. Hoogland Strategy does both, so the plan and the build stay connected.

Can an AI consultant work remotely?

Yes. Almost all of the work happens in cloud tools. John works remotely with US businesses on Eastern Time, with access that you grant and can revoke.

How can AI improve sales operations?

By shortening response time to new leads, keeping follow-up consistent, updating the CRM from calls and email, and drafting proposals. Reps spend more time selling and less time typing.

What are the risks of introducing AI into existing workflows?

Wrong outputs reaching customers, data going where it shouldn't, and tools nobody uses. Human review on external outputs, limited data access and a careful rollout to one team first address all three.
